The fix most sofa beds need is a 2 to 3 inch memory foam mattress topper. It covers the thin mattress and the support bar in one layer, it costs about $50 to $80 for a full size, and it folds away with the bed. The rest of the fixes below are free or close to it.
Find out what is wrong first
Three things make a sofa bed bad to sleep on, and each has its own fix. The mattress is thin, so hips and shoulders bottom out. The support bar sits under the middle of the mattress, exactly where a back goes. And the frame flexes, so the bed squeaks or slopes. Lie on the open bed for five minutes before buying anything. If you can feel the bar through the mattress, start there. If the mattress is just thin, start with the topper.

Add a mattress topper
A full-size memory foam topper, 2 to 3 inches thick, changes the bed more than anything else on this list. Two inches is enough if the mattress underneath is firm. Three inches suits a side sleeper or an older mattress. Look for one described as tri-fold or foldable so it can stay on the bed when you fold it away, or plan to store it in a closet. Skip toppers thicker than 3 inches, because most sofa beds will not close over them.

Cover the support bar
The steel bar under the middle of the mattress is the part guests remember the next morning. A folded wool blanket or a comforter laid flat between the mattress and the bar dulls it, and it costs nothing. For a firmer fix, cut a thin plywood board, about a quarter inch, to the size of the mattress and lay it under the mattress before you add the topper. The board spreads the weight across the whole frame instead of the one bar.

Use real pillows and real sheets
Sofa cushions are not pillows. Give guests the same pillows you would put on a bed, one soft and one firm if you have them. Fit the sheets before the guests arrive; a sofa bed mattress is usually a few inches thinner than a standard mattress, so deep-pocket sheets slip and bunch. Standard full or queen sheets with elastic all around stay put better. In fall and winter, flannel makes the thin mattress feel warmer, and this flannel sheet guide covers what to check before buying. Set a lamp and a spot for a water glass and a phone within reach of the bed, as in these small bedroom bedside ideas.

Stop the squeaks and the slope
Tighten every bolt on the frame with a wrench; ten minutes of tightening removes most of the noise. If the bed slopes toward the middle, check the legs and the floor first, because a wobbly leg reads as a sagging mattress. Felt pads under the feet level a hard floor. A rug under the sofa bed keeps the frame from sliding when someone turns over, and this rug size guide shows how to fit one in a small room.
When the sofa bed is beyond fixing
Some sofa beds have a mattress so thin or a bar so high that no topper rescues them. A decent air mattress on the floor next to the sofa sleeps better than a bad sofa bed, and guests usually prefer honesty to a bad night. Keep the sofa for sitting, dress it with a throw and pillows as in this fall sofa layering post, and make the air mattress up like a real bed.

A guest-ready checklist
Topper on, blanket over the bar, plywood if the bar still shows, real sheets and pillows, bolts tightened, legs checked. Do a test sleep a week before guests arrive if you can. Any fix you still need after that night is a fix worth doing before they ring the bell.
